2 volume wiring – strat

I recently did a rebuild on a Strat where I went with 2 pickups and a 3 way switch. Goal mess to have an independent volume for each pickup and a master tone. I also added a coil split for the bridge. I went pickups direct to volume pots, pots to the blade switch, and out of the switch to the tone, then to the jack. Issue is the volumes are not fully independent. When in the middle position if I cut the volume to either pickup it acts as a master and kills all signal. I can roll off a bit of volume on either pickup, but a large amount of rollback bleeds all signal to ground. What can I do to have the independent volumes and not have the crossover bleed to ground? If I went to the switch first, is there a way to still do the independent volumes? Or should I be doing some sort of blend circuit? Thanks!

Try connecting your pickup hot wires to the middle lug of each volume pot. The output wire from volume pot to switch will then come from lug 3 on the pot. Essentially swap the IN and OUT wires on the volume pots from where they appear to be in your photo
